However, these pain points and problems often involve multiple departments. The "deep well disease" within the organization brings about communication problems between the upper and lower levels and the same level, which is not conducive to the solution of the pain points and problems. The project system is the hard core measure to solve these pain points and problems.
1、 Definition of application scenarios
First of all, we should start from the application scenario. At present, the application scenarios can be divided into two categories: the first category is the application scenario of sustained growth of business operation; the second category is the application scenario of strategic management supporting business operation.
What is the first type of application scenario? Under the premise of "creating value for customers", whether the sales revenue and profit of the company can continue to grow, including market sales, raw material supply, product research and development, operation and production, quality control and other business processes, which restrict the company's revenue and profit growth.
What is the second type of application scenario? That is to say, in the construction process of the strategic management system supporting the continuous growth of business, including human resources, system process, training system, financial management, cost control, administrative logistics, engineering construction and other management value stream that can not support business growth.
2、 How to find pain points and problems in application scenarios
According to the two types of application scenarios, the executor and the leader conduct extensive discussion, active participation and classification of pain points and problems through brainstorming.
From the first dimension, we can find three business scenarios
1. What are the pain points and problems of customers;
2. The pain points and problems existing in the business process;
3. The pain points and problems caused by the company's failure to achieve its goals.
From the second dimension, we can find the problem of business management system support from the third dimension
1. The management system does not match the pain points and problems of business growth;
2. The pain points and problems found from a certain unit of the management system;
3. From the management system of each unit is not collaborative pain points and problems.
3、 How to establish and implement the project
From the business operation and strategic management two kinds of application scenarios, find the pain points and problems, and then carry out the project initiation and implementation, which is divided into six steps: establishing the project classification and objectives, establishing the project team personnel, looking for the project solution, formulating the stage objectives and promotion steps, project resources and cost support, project value evaluation and acceptance.
Step 1: establish project classification and objectives. The project can be roughly divided into four categories: business project, strategic management project, engineering and technical transformation project and scientific research product project. The overall objectives of the project are reported to the superior and the participants in the project team for confirmation.
Step 2: set up project team members. According to the needs of the above four categories of projects, the project team shall be formed by looking for the personnel to solve the project from the Department, cross department and company, and report to the superior for support and confirmation.
Step 3: find a project solution. After finding the pain points and problems, the project team members discussed extensively, actively offered suggestions, and found multiple solutions, and reported to the superior for confirmation according to the method of the second step of responsibility ladder.
The fourth step: set the stage goal and the promotion step. According to the solution, it is divided into phased objectives and promotion steps, the specific completion time is defined, and the relevant responsible person is determined.
Step 5: project resources and cost support. The resources and expenses required for promoting the project, as well as the input benefit or efficiency, should be calculated carefully and reported to the superior for support and confirmation.
Step six: project value evaluation and acceptance. The person in charge of the project is the first responsible person for the project results. Meanwhile, the financial personnel should also enter the project team as "project observers" to "track the efficiency" of the project and carry out value evaluation and acceptance.
